Shilpa Kedia Joins Fractal Analytics: Why AI’s Next Challenge Is Financial Discipline

With experience spanning Johnson & Johnson, Hindustan Unilever and Nokia India, Fractal’s new CFO brings a finance and investment perspective to a company building AI models, platforms and products for large enterprises. Her challenge is to help convert technological capability into durable, profitable growth.

Artificial intelligence companies are under growing pressure to answer a question that goes beyond what their technology can do: what measurable value does it create for customers, and can that value support a profitable business?

For enterprise-AI company Fractal Analytics, that question is central to its next phase of growth. The company builds AI models, platforms and products designed to help large organisations improve decisions and business processes. Its work spans industries and functions where customers expect technology investments to produce operational or financial benefits.

On 19 October 2026, Shilpa Kedia joined Fractal as Chief Financial Officer and Group CFO, following a board-approved appointment announced on 31 August. She moved from Johnson & Johnson, where she served as CFO of its India Medical Devices & Technology business. Her earlier roles included senior finance positions at Hindustan Unilever, nearly a decade across Johnson & Johnson’s consumer and medical-technology businesses, five years at Nokia India, and the Tata Administrative Services leadership programme.

The appointment comes at a significant moment for Fractal. Its financial year 2025–26 annual report records revenue from operations of approximately ₹3,299.7 crore, up 19% year on year, and profit after tax of approximately ₹286.8 crore, up 30%. The figures indicate growth, but they also establish a higher bar for maintaining performance as the company invests in its technology and expands its products.

Kedia’s task is therefore broader than financial reporting. She will help determine how capital is allocated, how products are priced, how investment returns are measured and how the company communicates its financial performance to shareholders.

Who is Shilpa Kedia?

Kedia is a Chartered Accountant and holds a Bachelor of Commerce degree from Narsee Monjee College. Her career has taken her through finance roles in telecommunications, consumer goods and medical technology—industries with different cost structures, operating models and investment requirements.

At Nokia India, she built a foundation in financial control. At Johnson & Johnson, she worked across consumer and MedTech businesses. Her four years at Hindustan Unilever included leadership responsibilities in investor relations, group financial control, mergers and acquisitions, treasury and insurance. Before joining Fractal, she led finance for J&J’s India MedTech business.

This background is relevant to an enterprise-AI company because technology spending is only one part of the investment equation. Businesses must decide which products deserve additional funding, how quickly they can scale, what customers are willing to pay and whether the resulting revenue justifies development and delivery costs.

Her experience in investor relations is also pertinent for a publicly listed company. Investors need a clear account of how research and development, acquisitions, infrastructure and product investment contribute to revenue, margins and cash generation.

It would be premature to assume that experience in consumer goods or medical technology automatically translates into success in AI. The sector has its own uncertainties, including rapidly changing technology, competitive pricing and customer expectations. But Kedia’s combination of finance control, investment analysis and commercial experience gives her a relevant foundation for the role.

Fractal’s growth—and the financial test behind it

Fractal has spent more than two decades developing its enterprise analytics and AI business. It works with large organisations to improve decisions across business functions, and its current strategy includes AI-led transformation, AI foundations and AI work and workforce solutions.

The company also develops its own AI models and products, including its Cogentiq platform. This approach can create opportunities beyond conventional project-based services: a repeatable product may be sold to multiple customers, potentially generating recurring revenue and allowing the company to build on prior development work.

But product-led growth does not guarantee stronger economics. Developing AI platforms requires sustained investment in talent, computing, data, security and product engineering. Enterprise deployments may also involve integration, customisation, governance and ongoing support.

The financial question is whether the revenue and margin generated over a product’s lifetime exceed the cost of developing, selling and maintaining it.

Fractal’s FY26 results offer a useful starting point. Revenue from operations rose 19% to about ₹3,299.7 crore, while profit after tax increased 30% to about ₹286.8 crore. Those are reported historical results, not a guarantee of future performance. They also do not, by themselves, show which products, customer segments or geographies contributed most to growth.

For Kedia, the challenge will be to connect these headline numbers to the decisions that shape future performance: which research programmes to prioritise, where to build reusable products, how to price AI capabilities and how to manage the costs of serving customers.

Why AI pricing is becoming a CFO issue

Traditional software is often priced through subscriptions, licences or usage fees. AI products can introduce a more complicated cost structure because each deployment may involve inference, cloud computing, model development, data preparation and human oversight.

A product that attracts customers but consumes substantial computing resources may not deliver attractive margins. Equally, a high-priced solution may struggle to win business if customers cannot clearly measure the value it creates.

Fractal has said that Kedia’s priorities include developing a commercial model that prices products according to the value of the AI they deliver, alongside disciplined capital allocation and clearer communication of the link between investment and earnings growth.

That ambition reflects a wider shift in enterprise AI. Customers increasingly want evidence that a system reduces costs, improves decision quality, increases revenue or accelerates a process. The more clearly a vendor can measure those benefits, the stronger its case for renewal and expansion.

However, value-based pricing has its own difficulties. Benefits may depend on how a customer implements the technology, the quality of its data and the behaviour of employees using it. Some outcomes are measurable in money; others, such as improved decision consistency or reduced operational risk, may be harder to quantify.

A sound commercial model must therefore combine a credible measure of customer value with transparent costs and realistic expectations. A CFO can help ensure that sales ambitions, product investment and financial reporting remain aligned.

Research investment versus short-term returns

AI businesses face a persistent tension: they need to invest in research and infrastructure to remain competitive, but they must also demonstrate that spending is producing economic returns.

Fractal says it invests more than 6% of its revenue in AI research and development. Such investment can support differentiation, new products and stronger technical capabilities. Yet research does not always lead to a commercial product, and the time between development and revenue can be difficult to predict.

The objective is not to eliminate research risk. That would be unrealistic in a field where scientific and commercial uncertainty are part of the business. Instead, the company must decide how to balance long-term capability building with near-term execution.

A disciplined approach would assess research programmes against clear milestones, consider whether capabilities can be reused across products and evaluate whether customer demand justifies further spending. It would also distinguish between investment that strengthens the company’s long-term position and spending that expands activity without a clear route to adoption.

Kedia’s role places her close to this trade-off. Her effectiveness will depend partly on whether financial analysis helps the company make better investment decisions without reducing innovation to a short-term earnings exercise.

What investors and customers should watch

Kedia’s appointment is a leadership change, not an immediate verdict on Fractal’s future. Investors and customers will need to judge the company through subsequent performance and disclosure.

Several indicators are worth watching:

  • Revenue quality: whether growth comes from repeatable products and sustained customer relationships as well as project-based work.

  • Profitability and cash generation: whether the company can fund research, product development and expansion while maintaining sound financial performance.

  • Product economics: whether AI offerings generate returns that justify computing, development, deployment and support costs.

  • Capital allocation: whether investment priorities are clearly linked to customer demand and strategic goals.

  • Transparency: whether financial reporting explains how AI products contribute to growth, margins and the company’s longer-term prospects.

These measures are more useful than treating a senior appointment as evidence that the company will automatically perform better. Leadership experience matters, but outcomes depend on the quality of decisions, execution across teams and market conditions.

A finance leader for a more demanding AI market

Fractal’s next phase will require both technological ambition and commercial discipline. Building models and platforms is only part of the task; the company must also show that customers value them, that deployments can scale and that the business can earn attractive returns over time.

Shilpa Kedia brings experience across finance control, investment decisions, mergers and acquisitions, treasury and investor relations. Those capabilities are relevant to the challenge, although her impact will become clear only through the company’s future decisions and results.

The broader lesson extends beyond Fractal. As enterprise AI matures, companies will increasingly be judged not by the novelty of their technology alone, but by whether they can deploy it responsibly, price it sensibly and demonstrate measurable benefits.

The next phase of the AI economy will still need researchers and engineers. It will also need leaders who can explain what the technology costs, where it creates value and how that value becomes a sustainable business.
